Improving the Odds: Organizing the Internal and External Flow of Innovative Ideas

    Guest Editors

Jan Van den Ende, Rotterdam School of Management, Erasmus University, The Netherland, jende@rsm.nl

Lars Frederiksen, Aarhus University, Business and Social Sciences, Denmark,

University G. d'Annunzio, Chieti-Pescara, Italy, and SPRU, University of Sussex, UK,  a.prencipe@unich.it

    Background

Increasingly, large organizations such as Allianz, DHL, GE, and Shell are using idea management programs to fertilize, capture, evaluate, and manage ideas from internal sources (Fairbank & Williams, 2001; Frese, Teng, & Wijnen, 1999; Van Dijk & Van den Ende, 2002). Moreover, organizations increasingly seek to involve both expert and hobbyist volunteers located outside the boundaries of the organization in their idea generation processes  - approaching them via open calls, preferably over the internet (Alexy, Criscuolo, & Salter, 2009; Dahlander and Frederiksen, 2011). In a business and innovation context, ideas represent the sources for new products or services, new processes, or organizational or strategic changes; ideas themselves are thus thoughts or conceptions in the mind, that is, they are a product of mental activity taken place before its actual representation. People who suggest ideas take a consultative role to management on issues they consider important (Kim, MacDuffie, & Pil, 2010). The benefit for organizations is that out of new internal or external ideas, innovations that shape future opportunities or improve existing structures could emerge. A continuous inflow of good ideas and their appropriate selection and management is crucial for bolstering competitiveness and long-term success of organizations.

Today, the interest of this subject is increasingly recognized by scholars (e.g., Von Hippel & Von Krogh, 2003). Studies have identified motivations for online behavior as a driver for external idea generation (e.g., Dahlander & Magnusson, 2005; Hertel, Niedner, & Herrmann, 2003; Jeppesen & Frederiksen, 2006) but not always with consistent results. Other studies reveal effects of social networks between contributors on the quality of ideas (e.g., Björk & Magnusson, 2009; Burt, 2004; Kijkuit & Van den Ende, 2010). For internal idea management programs, research pointed to the importance of particular characteristics and learning behaviors of the individual idea generator (e.g., Axtell, Holman, Unsworth, Wall, & Waterson, 2000; Deichmann & Van den Ende, 2010) as well as how different leadership styles can activate innovative behavior (e.g., Frese, Teng, & Wijnen, 1999; Nederveen Pieterse, Van Knippenberg, Schippers, & Stam, 2010).

Increased competitive pressure coupled with tight financial reserves makes the issue of how organizations most effectively employ and manage every available internal and external resource to continuously generate high quality ideas particularly relevant. Organizations run the risk of receiving either very low numbers of contributions, leading to a higher failure rate of acquiring good ideas, or organizations get a high quantity of low quality contributions, particularly in external idea generation, requiring a costly selection process (Bjelland & Wood, 2008). To improve the quality of contributions organizations employ various sorts of management practices (Alexy, Criscuolo & Salter, 2011) such as rewards (e.g., recognition, micro-level property rights, and pecuniary prices). However, the question is to what extent rewards affect the participation and performance of contributors with different motivation profiles. And how rewards under certain conditions may even generate perverse effects on quantity, quality and novelty of ideas?

In addition, ideas can be generated by organizations through search for either 'known unknowns' (i.e. solutions to existing problems or new problems to which existing solutions can be applied), or 'unknown unknowns' (i.e. through more ambiguous scanning for ideas in areas where the organizations is aware neither of problems or solutions). Whatever the idea generation tools employed, organizations need to have 'selection knowledge' and thus resources and cognitive attention for picking the quality ideas that are most appealing relative to novelty, fit and feasibility (Alexy et al., 2011; Mortara, 2011). Moreover, the selection process must be organized in such a way that the really great idea is identified while less ambitious or useful ideas are filter away (Girotra et al., 2010)

    Examples of paper topics

We invite papers on how a process for internal and external ideas can be most effectively set up and managed. We seek to generate new insights into why internal and external people voluntarily generate new ideas, how organizations can enhance this proactive behavior through network creation, rewards and leadership, how the quality of ideas can be improved before, during, and after they are submitted, and how internal and external idea management and search activities can be coordinated and integrated.

These issues are not of importance to practitioners alone. The generation, selection and general management of ideas from within or external to organizations pose considerable challenges to scholars in organization studies, economics and management. We hope to spur contributions by offering below a few questions or issues that might be covered in this special issue. These are of course not exhaustive:

    –     How can one design a sustainable idea-promotion process in which employees and organizational outsiders repeatedly take initiative and generate multiple ideas over time? Can learning theory, social positioning and issues of attention allocation be applied to this end?

    –     Do professionals and hobbyists develop and submit quantitatively and qualitatively different types of ideas, Why?

    –     How does external idea submission activity into an established organization interact with individuals' perception of the brand and status of that organization?

    –     How can breakthrough ideas from either within an organization or originating from outside be identified and protected through an idea management program?

    –     What can be done to create a less risky environment for idea generation and selections where early and informal feedback is possible?

    –     How may organizations combine an internal idea generation program with an external approach, such as a crowdsourcing platform?

    –     How do different motivations of community members relate to a decision to contribute (participation, a measure distinguishing contributors from non-contributors) and the quantity, quality and novelty their contributions (performance), and how do rewards affect these relations?

    –     How does intellectual property rights play a role in the process of idea exchanges?

    –     In which settings are the existence of IP rights, such as patents or copyrights beneficial when trying to identify and attain new ideas, and when are they a hindrance for idea acquisition or even commercialization?

We give special attention to papers involving an empirical contribution, but welcome submissions of varying kinds, including theoretical or methodological insights into our understanding of how organizations organize their internal and external networks and their impact on innovation performance.

The special issue is interdisciplinary. The topic is central at the intersection between the research fields of innovation management and organization studies; but, the perspectives applied in the papers can origin from the psychology literature (motivation, creativity), from social network literature, learning literature, or – a bit more distant - from the literature on innovation process management, the literature focused on intellectual property rights and innovation or portfolio management.

The final papers should not exceed 10,000 words (including references).
